Performance management tool selection: what the phrase performance management solutions is hiding, and why one performance management solution suits a company of eighty and fails at eight hundred

Performance management products are bought at three sizes and the right answer changes completely at each. At eighty people the tool should be almost invisible. At eight hundred it needs calibration and reporting. At eight thousand it needs to interoperate with succession, pay and workforce planning. Buying the wrong size is the usual mistake and it goes in both directions.

Sizing the purchase

  1. Count the layers of management. Not headcount. The number of levels between a worker and the executive decides whether calibration is a meeting or a process, and calibration is the feature that separates the tiers.
  2. Name who reads the output. A manager, an HR business partner, or a remuneration committee. Each needs a different report and the third needs an audit trail the first two never look at.
  3. Test the mid cycle change. Somebody changes manager, or role, half way through. This unglamorous case exposes more product weakness than any feature comparison and it happens constantly.

The small organisation version

A shared place for objectives, a prompt at the right time, and somewhere to record what was said. Anything more is friction, and friction at this size means the process is done in the last week of the quarter for the sake of the system.

Many organisations of this size are better served by the module in their HR product than by a specialist tool. The integration is free, the reporting lines are already correct, and the depth they are giving up is depth they would not use.

Where calibration becomes the product

Past a few hundred people, the interesting question stops being what each manager wrote and becomes whether managers are applying the same standard. Calibration support, distribution views and the ability to see one team against another are what mid market and enterprise products actually sell.

Ask to see a calibration session run in the product on sample data. It is the feature most often demonstrated as a screenshot and most often disappointing in practice, particularly where a group is meeting rather than one person reviewing.

What solutions means on a vendor site

Usually a suite: performance, goals, feedback, engagement surveys and sometimes learning and succession. The bundle is real and so is the risk of buying five modules to use one, with four of them half configured and implying the organisation is underusing its investment.

Buy the module you will run this year, with the price of the others fixed in writing. That keeps the option and avoids paying for configuration attention nobody has.

Above a few hundred people, usually, because calibration and analytics are deeper. Below that the suite module is normally the better purchase.
How long does implementation take?
The configuration is weeks; agreeing your own competencies, ratings and calibration rules takes months and is the real timeline.
Should we move off annual reviews?
