Evaluating for consistency and evidence
- Test calibration with a real group. Several managers, one screen, distributions visible, changes recorded with a reason. This is the feature enterprise buyers actually need and the one most often shown as a static image.
- Trace one rating to a pay outcome. Follow it through to the remuneration process and confirm the audit trail survives. Where the handover is a spreadsheet, the evidence chain breaks exactly where it matters most.
- Check consistency reporting by group. Ratings distribution by gender, ethnicity, age and location, available to the people who should see it. Discovering a pattern in your own reporting is very different from discovering it in a claim.
Why consistency is the enterprise requirement
With thousands of managers, the variation between them is larger than the variation between employees. Without calibration the rating says more about who a person reports to than about their work, and every decision built on it inherits that noise.
Calibration is a process with software support rather than a software feature. The product should make the distribution visible, capture the reasons changes were made, and keep the record. Organisations that buy the screen without running the meeting get the appearance of consistency.

A way to record informal development conversations that never feed a rating, and a separate route for performance concerns that is procedurally proper. Merging those into the appraisal tool is tempting and turns every conversation into a formal step.
Keeping the formal process narrow and the developmental one light is what makes both work. The tooling should follow that separation rather than encouraging everything into one workflow because it can.

- A formula is transparent and crude; discretion is nuanced and inconsistent. Most large organisations use a rating to set a range and leave discretion within it, and document the reason.
